How to Lead from Any Level: Building Influence in the Workplace

by Kristi Elrod

In the outdoor industry, leadership isn’t just about the title on your business card. Whether you’re demonstrating products at the range, running retail operations, or managing marketing from the home office, influence is the real currency of leadership. The good news? You don’t need a corner office—or even a formal leadership role—to lead effectively.

Influence is the ability to shape decisions, inspire action, and earn respect, regardless of your position in the hierarchy. As Hughes et al. (2022) note, it’s fundamentally the ability to change someone’s attitudes, values, or beliefs—and it’s accomplished through influence tactics. In an industry that thrives on collaboration, heritage, and a shared passion for the outdoors, leadership from any level can have a lasting impact.

Know Your Sources of Power

French and Raven identified five classic sources of power—later expanded by others. Together, these eight forms help explain where influence comes from:

  • Expert Power – Influence built on your skills and knowledge. Being the go-to person for gear repairs, policy updates, or event logistics earns credibility.

  • Referent Power – Influence based on relationships and personal rapport. People follow because they like and respect you.

  • Legitimate Power – Influence from formal authority, such as a marketing manager or product engineer. Even without a title, you can “borrow” legitimacy by aligning with organizational goals or respected leaders.

  • Reward Power – Influence through recognition and encouragement. Even small acknowledgments build loyalty.

  • Coercive Power – Influence through punishments or consequences. Usually limited to managers, it rarely builds trust.

  • Informational Power – Influence through providing access to valuable information, insights, or timely updates.

  • Connection Power – Influence based on who you know and how you can connect others to resources, decision-makers, or opportunities.

For those without titles, expert, referent, informational, and connection power are the most effective.

Remember that power and influence flow both ways. Followers can—and often do—affect a leader’s behavior, attitudes, and decision-making. A team that models accountability, initiative, and collaboration can positively shape its leader. In the same way, negativity or disengagement can limit a leader’s effectiveness. Recognizing this two-way influence helps you see leadership as a shared responsibility..

Influence Tactics: Tools Anyone Can Use

Influence happens through everyday behaviors. Both leaders and followers use these tactics, but followers often have more freedom since they aren’t constrained by formal authority.

Examples include:

  • Rational persuasion – Using logic, expertise, or data to support your ideas.

  • Personal appeals – Asking for cooperation based on friendship or shared values.

  • Inspirational appeals – Connecting requests to passion, mission, or team pride.

  • Coalition tactics – Gaining peer support before approaching a decision-maker.

  • Nonverbal positioning – Even cues like where you sit or stand can project confidence and affect perceptions.

  • Leading by example – Modeling the safety standards, customer service, or teamwork you want others to follow.

While many tactics work, those that build others up—encouragement, recognition, shared values—produce the most positive, lasting outcomes. Coercion may work short-term but rarely builds trust.

Strategies to Build Influence

1. Master Your Craft
In the outdoor industry, credibility is earned on the trail, in the workshop, and in the meeting room. Invest in developing technical skills and industry knowledge. The more you know, the more people will seek your input—and trust your judgment.

2. Build Relationships
Influence grows when people feel you have their back. Take time to know colleagues beyond the job description. Share experiences, listen actively, and show genuine interest in their challenges and wins.

3. Communicate Clearly
The best ideas fall flat if they’re not clearly expressed. Adapt your communication style to your audience—whether you’re explaining a technical gear feature to a customer, briefing a cross-functional team, or making a case to leadership.

4. Solve Problems Others Avoid
When you step up to address difficult issues—be it a scheduling conflict, supply chain snag, or product safety concern—you demonstrate initiative and reliability. Problem-solvers naturally attract influence.

5. Share Credit
Nothing builds goodwill like acknowledging others’ contributions. Publicly recognize teammates’ efforts and wins, especially in industries where work often happens behind the scenes.

6. Align with Organizational Goals
Know your company’s priorities—whether it’s product innovation, customer experience, or revenue growth—and tie your ideas and actions to those objectives. Leaders notice when your work supports the bigger mission.

Leading When You’re the “Only One in the Room”

The outdoor industry still has spaces where you might be the only woman, person of color, or underrepresented voice in the room. This can be challenging—but also an opportunity to lead with authenticity.

  • Own Your Perspective – Your unique experiences bring valuable insights. Don’t downplay them; use them to expand the conversation.

  • Find Allies – Seek mentors and peers who respect and amplify your voice. They can be advocates when you need support.

  • Set Boundaries – Influence doesn’t mean saying yes to everything. Protect your time and energy.

  • Be Visible – Volunteer for high-impact projects, speak up in meetings, and showcase expertise.

Turning Influence into Results

True influence isn’t about popularity—it’s about impact. In the outdoor industry, that might mean improving safety, streamlining operations, boosting customer engagement, or advancing innovation.

And just as leaders shape followers, followers also shape leaders. Teams that contribute ideas, feedback, and accountability push leaders to grow and adapt. The best workplaces view leadership as a partnership.

To translate influence into results:

  • Set clear objectives for what you want to achieve.

  • Engage stakeholders early.

  • Track progress and share updates regularly.

  • Celebrate wins and learn from setbacks.

Bottom Line

You don’t need a fancy title to lead in the outdoor industry—you need influence. By mastering your craft, fostering relationships, communicating clearly, and using positive influence tactics, you can lead from anywhere in the hierarchy. And by recognizing leadership as a two-way street—where followers shape leaders just as much as leaders shape followers—you build stronger teams, healthier workplaces, and greater success.
